Building a Setup in Order: What to Upgrade First, Second, and Last

Most setups get built in the order things go on sale. A better order exists, and it starts with the parts your body is in contact with rather than the parts with the biggest numbers.
01The principle: contact hours per unit of cost
The most useful way to order upgrades is by how many hours you are in direct contact with a component, weighted against how long it will last. A chair is in contact with your body for every second of every session and lasts a decade. A graphics card is in contact with nothing, produces a benefit only in the specific moments a game is demanding, and is meaningfully obsolete in four years.
This is not an argument against upgrading the machine. It is an argument that when people say their setup feels bad, the cause is usually not frame rate. It is a chair that does not support them, a monitor at the wrong height, a desk that is too shallow, or a room that is too dark. Those are the things that make a session unpleasant, and they are consistently the last things people spend on.
The order below is built on that principle. It will not match everyone — if your machine cannot run what you want to play at all, that is a different problem with an obvious answer — but as a default it holds up well.
02First: the things touching your body
The chair is first, and it is not close. You are in contact with it continuously, a good one lasts many years, and a bad one produces problems that accumulate. This does not mean a gaming chair specifically — a well-made office chair with real adjustability is usually the better purchase, and the racing-seat form factor is a styling decision rather than an ergonomic one. What matters is seat height adjustment, lumbar support that fits your back, and armrests that reach the right height.
Second is monitor position, which usually means a VESA arm rather than a new monitor. An arm gives you independent control of height, distance and angle, returns the stand footprint to you as desk space, and carries over to whatever panel you buy next. It is the highest-value single purchase in the entire setup relative to what it costs, and almost nobody buys one early.
Third is a bias light behind the monitor. It is the cheapest item on this entire list and it improves every hour you spend at the desk, whether gaming, working or watching something. Neutral white, pointed at the wall, run at modest brightness.

A monitor arm before a monitor
A VESA arm gives you full control over screen height, distance and angle, hands back the stand footprint as usable desk space, and transfers to the next panel you buy. Relative to cost it is the highest-value item in a desk setup, and it is almost always bought years too late.
03Second: the desk itself, if it is wrong
A desk is worth addressing early if — and only if — its dimensions are actually wrong for you. Too shallow to sit a monitor at a comfortable distance, too narrow for the monitors you want, or too low to fix with chair adjustment. Those are structural problems that constrain everything else and cannot be worked around indefinitely.
If the desk is merely unexciting but the right size and a workable height, leave it. A new desk is one of the more expensive and disruptive changes available, and swapping a functional desk for a nicer-looking one of the same dimensions changes nothing about how the setup performs.
The exception worth naming is depth. A desk shallower than about 24 inches genuinely limits what monitor you can use comfortably, and a VESA arm only partly compensates by letting you push the panel back over the rear edge. If you are on a shallow desk and want a 27-inch panel or larger, the desk is the constraint and it has to move.
04Third: the monitor
Once you are sitting properly and looking at the panel from the right height and distance, the panel itself becomes the next meaningful upgrade. This is where most people would have started, and starting here is why so many people have an excellent monitor at the wrong height on a desk that is too shallow.
The upgrade that produces the largest perceptual change is 60Hz to 120Hz or higher — it changes ordinary desktop use, not just games. The second largest is 1080p to 1440p at 27 inches, which changes how text and fine detail look every minute the machine is on. Between those two, if you cannot do both, refresh rate is the bigger felt change for gaming and resolution is the bigger felt change for everything else.
Be realistic about what your graphics card can feed. Buying a 240Hz 1440p panel for a machine that produces 70 frames per second in your main game means paying for capability you will not see. Match the panel to the machine you have, or accept that the panel is bought in anticipation of a machine upgrade you have actually planned.
05Fourth: audio, and the mic before the headphones
For most people the headset they have is adequate and the microphone they have is not. If you talk to other people while playing — party chat, a Discord group, a stream — the microphone affects other people every minute you use it and you never hear it yourself, which is why bad microphones survive for years.
A standalone microphone on an arm is a step change rather than an incremental improvement over a headset boom, and it decouples your audio input from your headphones, which means you can then choose headphones on comfort and sound alone. If you stream at all, this is the audio upgrade that matters.
If your headset is genuinely uncomfortable, that moves up the list, because comfort is a contact-hours problem and belongs in the first group. Discomfort ends sessions. A mediocre-sounding but comfortable headset is a better daily tool than an excellent one that hurts after ninety minutes.

What makes you end a session early?
Sore shoulders, a stiff neck, tired eyes, a headset that hurts after ninety minutes. Whatever ends your sessions is your next upgrade, regardless of what any ordering suggests. Frame rate is rarely the honest answer to that question.
06Fifth: the machine
The tower comes fifth in this ordering, which will read as heresy to some. The reasoning is that a machine which runs your games at a frame rate your monitor can display is doing its job, and the returns from making it faster are confined to the moments when it is being pushed. The returns from a good chair or a correctly positioned monitor apply to every moment.
When the machine does become the constraint — you are dropping frames, you cannot run the settings you want, a new title will not run acceptably — then it moves to the front. That is a real trigger and it should be acted on. What it should not be is the default first purchase every time there is budget available.
Within the machine, spend where the bottleneck actually is. That requires looking at what is limiting you rather than assuming. A machine held back by memory capacity or a mechanical drive is not improved by a faster graphics card, and a graphics card that is already ahead of your monitor refresh rate is producing frames nobody sees.
07Sixth: power and cable infrastructure
This lands sixth in an ordering by felt improvement, but it carries an asterisk: it should be done properly at whatever point you are moving things anyway. Rewiring a desk from scratch is an afternoon. Doing it while you already have the desk clear because you are installing a new monitor is twenty extra minutes.
The substantive part is the surge protector. If your machine is behind a strip with a low joule rating, or one that has been in service for five years, that is worth correcting regardless of where it sits on an enthusiasm ranking. Protection degrades silently with every surge absorbed, and the indicator light does not report it.
The rest — mounting the strip under the desk, a cable tray, service loops, labelling — pays back on every subsequent upgrade rather than immediately. That is exactly why it gets skipped and exactly why skipping it makes every future change slower.
08Last: accent lighting and cosmetics
Accent lighting, cable sleeving, matching keycaps, and the rest of the visual layer come last, and that is not a criticism of them. A setup that looks good is more pleasant to sit at, and there is nothing wrong with wanting that. The point is only that these should follow the functional layer rather than replace it.
The common failure is a desk with elaborate RGB lighting, a monitor at the wrong height, and a chair that does not support the user. That setup photographs well and is unpleasant to sit at for four hours. The reverse — a plain-looking desk that is correctly configured — is far better to actually use.
If you are doing cosmetics, restraint reads better than volume. Two accent colours rather than a full spectrum, static rather than cycling, and lighting placed to create depth behind you rather than to be visible in itself. That is also, not coincidentally, what looks better on camera.
09A short version
Chair, monitor arm, bias light. Then the desk if its dimensions are actually wrong. Then the monitor. Then a microphone if you talk to people, or a headset if the current one is uncomfortable. Then the machine, when it is genuinely the constraint. Then power and cabling, done properly the next time everything is unplugged anyway. Then the visual layer.
The test to apply at each step is straightforward: how many hours per week am I in contact with this, and how many years will the improvement last? Answering that honestly tends to reorder most people upgrade lists substantially, and usually toward the cheaper end.
The other test worth applying: what is the thing that most often makes me stop a session early? Sore shoulders, a stiff neck, tired eyes, an uncomfortable headset. Whatever that answer is, it is the next upgrade, whatever a ranking says.

Do the cabling while the desk is already clear
Rewiring from scratch is an afternoon. Doing it while everything is already unplugged for a monitor swap is twenty minutes. Infrastructure work has almost no felt benefit on the day and pays back on every future change, so attach it to a change you are already making.
